A hydraulic cylinder looks like a simple tube, but it is a precision assembly: a honed barrel, a hard-chrome plated rod, piston and rod seals, and end caps that hold everything under high pressure. When it fails, the failure is almost always traceable to one of a handful of damage patterns — and each pattern points clearly toward repair or replacement. Learning to read the symptoms saves real money, because the cheapest option is not always the cheapest option twice.

1. What Can Be Repaired — and What Cannot

The first step is identifying what actually failed. Strip the cylinder down, or have a workshop do it, and look at each part:

  • Rod seal and wiper leaks — oil running down the barrel or a wet rod is almost always worn rod seals and wipers. This is the most common failure and the cheapest to fix: a seal kit and a clean rod surface restore the cylinder completely.
  • Internal leakage (drift) — a boom that sinks slowly while the machine idles means the piston seals are bypassing oil. Resealing fixes this too, as long as the barrel and rod are still in good shape.
  • Bent rod — a light bend can sometimes be straightened and re-chromed, but a heavy bend or one near the rod end is usually beyond economical repair. A bent rod also chews up the rod seal, so never run a cylinder with a visibly bent rod.
  • Scored or pitted barrel — light scratches can be honed out, but deep scoring from contaminated oil or a broken piston ring means the barrel wall is damaged. Honing a badly scored barrel oversizes it, which needs an oversized piston — at that point a new barrel or a complete new cylinder is the honest answer.
  • Pitted or rusted rod — light pitting can be ground and re-chromed; deep pitting destroys the seal surface and demands a new rod.
  • Damaged end caps, threads or mounts — cracked welds, stripped ports or bent mounting lugs are structural damage. Welding a cracked barrel or cap is rarely safe on a pressure component; replacement is the reliable choice.

The rule in one line: if the structure — barrel, rod and end caps — is sound, the cylinder is rebuildable; if the structure is damaged, no amount of new seals will save it.

2. The Real Cost Logic: Repair vs Replace

Cost is not just the price of the part. Compare three numbers: the repair bill, the price of a replacement, and the cost of the machine standing still.

  • A reseal is a fraction of a new cylinder — seals, labor and maybe a rod re-chrome. For a seal leak or drift on a healthy cylinder, rebuilding is the obvious win.
  • Repeated failures are the red flag — if the same cylinder has been resealed two or three times and still leaks, something structural is wrong. Each repeat costs labor plus downtime, and the total quickly overtakes the price of a new cylinder. False economy is repairing a cylinder that should have been replaced last time.
  • Downtime is part of the price — on a production machine, one day parked can cost more than the cylinder itself. When the machine is working, the reliable option — new or properly rebuilt — is usually the cheap option.
  • Machine age matters — on an older machine, check that a matching replacement is available before committing to a rebuild. For popular models, aftermarket hydraulic cylinders are stocked or made quickly, which can make replacement faster than a rebuild waiting on parts.

A practical move: ask the workshop to strip and inspect the cylinder and quote the repair before you decide, with photos of the damage. A ten-minute inspection converts a guess into a decision, and most honest workshops will tell you plainly when a cylinder is not worth rebuilding.

3. How to Do It Smartly — Rebuild or Order a Replacement

Whichever way the decision goes, a few habits keep it cheap and reliable:

  • Get the inspection report first — never order a new cylinder before the old one is stripped. The bore, rod and mounting measurements come from the part in your hand, not from memory.
  • Rebuild properly or not at all — a rebuilt cylinder is only as good as the work: full disassembly, inspection, honing or re-chrome where needed, new seals throughout, and a pressure test before it goes back on the machine. Ask for test records.
  • Order replacements with the right numbers — for a new cylinder, send the machine brand, model and serial number, the part number from the old cylinder's nameplate, and the key measurements: bore, rod, stroke and mounting style.   • Fix the cause, not just the symptom — cylinders fail early when the oil is dirty or the system runs hot. Change the hydraulic filter and check the oil while the cylinder is off; otherwise the new or rebuilt unit inherits the same problem.
